An MVP — Minimum Viable Product — sounds simple: build the smallest amount of software that's still viable, launch it, and learn what to build for the real version. In practice, it usually goes differently. The "minimum" stretches to "what we'd actually want now," the "viable" gets read as "perfect," and six months later you're still building something no customer has ever looked at.
This guide is about how to avoid that: what an MVP actually costs in 2026, what a realistic roadmap looks like, and where most SMBs and startups go wrong. No hypothetical frameworks — concrete numbers and timelines from real projects.
What an MVP actually is — and isn't
An MVP is the first version of a product that delivers enough value for people to pay for it or use it seriously, without unnecessary features. The goal is to learn, not to impress. What do customers actually want, how much will they pay, what behavior do they show that you didn't expect?
What an MVP is not:
- A prototype. A prototype is to show, not to use. An MVP goes live.
- A beta of the real product. A beta is the near-final version with some bugs. An MVP is deliberately less than the real product.
- An investor demo. An investor demo convinces people who already want to believe. An MVP tests whether people with no stake in you see value.
- A cheap, ugly version of your product. "Minimum" is about features, not quality. An MVP must work, be reliable, and feel good — just with fewer features.
The shortest definition we use: an MVP is "the smallest thing you can run a real experiment with." Anything the experiment doesn't need doesn't belong in the MVP.
What an MVP actually costs

What drives the price most: how many data sources your product talks to (one is much cheaper than five), whether a mobile app is included, and whether compliance requirements affect the design (medical, financial, minors' personal data — that last one alone can push an MVP up 50% on legal complexity).
A realistic roadmap: 12 weeks in four phases
The 12-week timeline below is what we see work most often for an SMB with an MVP budget of €30,000-€60,000.
Phase 1: Definition and scoping (weeks 1-2)
The most important work happens before a single line of code is written. What's the hypothesis you're testing? Who's the target customer? Which one feature is the minimum viable version? What are you deliberately not building, and how do you communicate that to users?
A good definition phase ends with a 10-20 page document, a wireframe set, and a list of features explicitly marked "not in the MVP." That last list is often more important than the first — it's what prevents scope creep.
Phase 2: Design and architecture (weeks 3-4)
UI design for the screens that actually go in the MVP. Technical architecture: which stack, which database, which hosting, how authentication works. For a simple web MVP, a Next.js + Postgres + Vercel/Railway setup is often enough; for a mobile MVP, React Native + Supabase is a frequent combo. Not everything has to be from scratch.
Key decision in this phase: scalability. An MVP doesn't need to be built for 100,000 users. Building for 1,000 with a clear migration path to 100,000 if it works is a far better strategy — and easily 30-40% cheaper.
Phase 3: Build (weeks 5-10)
The actual development. Ideally you work in 1-2 week sprints with a live update at the end of each, so every week you can see what's been added and adjust before a wrong assumption wastes six weeks of work. A good MVP development partner doesn't say "we'll deliver in 12 weeks" — they show what's running every two weeks.
What goes wrong most here: scope creep. "This would also be handy" is the sentence that kills MVPs. Keep the list from Phase 1 active: anything that goes in must pass the test of "does this test our hypothesis?" If not, it's for version 2.

Phase 4: Launch and first learning round (weeks 11-12)
An MVP goes live with a defined group — not "everyone can sign up," but 20-50 specifically chosen early users you can be in direct contact with. Their feedback is a hundred times more valuable than generic metrics.
What to measure: whether people use it a second time (the first time is curiosity; the second time is value), where they get stuck, what they try to do that the MVP doesn't yet support, and — if you have a paid model — who pays without you having to nag them about it.

Pitfall 1: The "MVP" that's actually version 1. Someone says "we'll only build the minimum" and then builds eleven features because "this really has to be in there." That's not an MVP, it's a full product with an MVP label. The cost and timeline match.
Pitfall 2: No exit criteria. When is your MVP successful? When do you give up on it? An MVP without pre-agreed success criteria never gets evaluated — there's always an excuse to "wait a bit longer." Agree upfront: after X weeks with Y users, we decide go/no-go on basis Z.
Pitfall 3: Too much custom build where standard tools suffice. Authentication, payments, email sending, file uploads — all of these have good off-the-shelf solutions (Clerk/Auth0, Stripe, Resend, UploadThing). An MVP that builds these blocks itself burns budget. Pitfall 4: Pre-launch perfectionism. "We don't want to launch until we also have X and Y." No. Launch with less. An MVP that's not 80% done shouldn't go live; but 100% done is a sign you've gone too far for learning purposes. The right size is somewhere in between.
Pitfall 5: No plan for version 2. An MVP is successful the moment you know what version 2 has to be. If your MVP succeeds and you have no version 2 prep, you're standing still exactly when you need momentum. Plan in parallel: while the MVP goes to market, sketch roughly what version 2 becomes.
When an MVP is the wrong choice
An MVP approach doesn't work everywhere. Three situations where something else is better:
- Compliance-heavy sectors. A medical app that isn't GDPR-complete simply can't go live. A fintech MVP without regulatory registration either. In these sectors, "tentatively launching" is not an option — it has to be complete from day one before it's allowed.
- Products where trust must be high. A security tool that exposes a breach due to one bug is dead forever. A payroll system that produces wrong wages too. In cases like these, a slower, more thorough development cycle is wiser than a fast MVP.
- Replacement of existing critical software. If you're replacing an ERP your whole company runs on, "MVP and see how it goes" is a guaranteed disaster. Here a careful migration project belongs, not an experiment.
For everyone else — by far the majority of SMBs and startups — an MVP approach is the difference between a product that's in-market collecting feedback in 4 months, and a product that finally launches after 18 months with assumptions still untested.
How to start
Three actions that cost no budget but multiply the success chance of your MVP:
Write your hypothesis in one sentence. "I think [target group] is willing to pay [amount] for [solution] because [pain]." If you can't do this in one sentence, you don't yet know what you're testing.
Talk to 10 potential users before any code gets written. No demo, no mockups — just ask what they do today, what irritates them, what they've tried already. This costs a week and saves months.
Get pricing from at least two partners. Good development partners don't differ 10% in price — they differ by factor 2-3, especially on MVP work.
